How a Fortune 500 manufacturer de-risked a major SAP S/4HANA transformation.
A Fortune 500 global manufacturer is carrying out one of the larger SAP S/4HANA transformations in its industry. It is a migration from ECC that spans finance, manufacturing and supply chain. More than 1,600 people work across more than 20 workstreams, alongside a large global systems-integrator workforce. Programs at this scale produce enormous volumes of status reporting and very little verifiable ground truth.
The company's CIO needed independent confidence in where the program actually stood. They turned to a platform already proven in enterprise SAP transformations: Axiamatic. Within days of deployment, Axiamatic's agents were embedded across every workstream. They produced the program's first evidence-based executive readout before contracting had even completed.
In the first months of the engagement, Axiamatic delivered a full clean core compliance study, independent verification of SI-built code, a code hygiene scan, end-to-end data conversion traceability, and a unified view of test coverage. Leading consultancies had quoted analyses like these at $500,000 to $1,000,000 and three to four months to produce. Today Axiamatic operates as the program's delivery integrity layer. The CIO's office is engaged nearly daily and usage is expanding across workstreams.
Program snapshot: manufacturing industry, SAP S/4HANA migration, 20+ workstreams, 1,600+ people.
The program was well underway. Multiple releases were live, business processes were being redesigned to standard rather than customized, and the company had an ambitious fit-to-standard clean core mandate. But the company's newly arrived CIO, a veteran of enterprise SAP transformation, saw a familiar pattern in the reporting.
When the CIO asked the steering committee for code coverage and test coverage, the answer was 100%. They had no independent way to test that claim. Sprint mechanics quietly rolled incomplete work into later sprints with no accountability, which stacked up invisible catch-up debt. Releases that entered production "green" were followed by waves of change requests, which showed that "green" had not meant done.
The concern was not any single metric. It was structural: the completeness of requirements, and whether they truly carried through design, build and test.
With so much translation happening between the enterprise and its systems integrator, no one could verify with evidence where the program stood, what was at risk and what needed to happen next. Every month of not knowing raised the cost of finding out. The CIO's office wanted to expose the problems early enough to fix them, before the program got further along.
Axiamatic's ability to analyze test coverage gaps and generate test scenarios had already been proven on a prior SAP transformation. When this CIO's office needed independent visibility, Axiamatic was one of the first platforms brought in. The decision was grounded in direct experience with what the platform delivers.
Axiamatic has no delivery stake in the program. Unlike assessments from consultancies or integrators, its findings carry no incentive to soften. That independence lets an enterprise hold every party in the program accountable, with evidence in hand.
Axiamatic's agents were deployed into the meeting cadences of every workstream within days. The first executive readout on workstream health reached the CIO's office before contracting had even completed.

Axiamatic traced 7,527 requirements in four days. This produced a compliance view of the entire requirement base against the company's fit-to-standard mandate. Major consultancies had quoted comparable assessments at $500,000 to $1,000,000 with three-to-four-month timelines. A later independent code-level scan validated the spec-level findings and isolated a focused set of objects for remediation.
Every piece of SI-delivered code is checked against the specifications and build documents that commissioned it, and every finding is backed by evidence. Static code scanning and SAP ATC checks confirm that what was asked for is what was built. They catch spec-to-code mismatches before they reach test.
This gave the development team a fit-to-standard line of sight it had never had: continuous visibility into code quality against SAP best practices and the company's own S/4 standards, not just at gate reviews.
Axiamatic mapped more than 1,000 conversion rules from design documents and roughly 150 functional specifications into a single master rules list. The analysis surfaced about 15% duplicate or overlapping rules the program did not know existed. It also exposed silent drift: one conversion cycle generated dozens of change requests, yet most of the affected rules were never updated afterward.
One view across tests drives integration test cycle planning. It includes coverage and depth analysis at business-process level, gap identification with clear red, yellow and green ratings, and generation of the test scenarios needed to close the gaps.
Beyond these deliverables, Axiamatic set up the program's operating rhythm: PMO health dashboards and weekly touchpoints across PMO, data conversion, testing and fit-gap views, built into the program's existing toolchain.
This engagement has become the blueprint for how Axiamatic partners with large transformation programs. It starts with a single focused, high-evidence analysis that proves its value in days. It then expands across workstreams as the findings earn trust.
Axiamatic is the agentic control plane for enterprise transformation. Its platform continuously monitors complex programs, surfaces risks early, and delivers the context and recommendations every stakeholder needs to act. This lets enterprises run transformations with a speed, visibility and predictability that human teams alone cannot achieve.
Backed by Greylock Partners and Bessemer Venture Partners, Axiamatic is trusted by leading Fortune 500 companies, large enterprises and leading system integrators to ensure the success of transformation programs.
