How a large global technology company used Axiamatic's agentic control plane to independently verify delivery, protect a multi-wave program from unwarranted change-order costs, and enter Wave Two with a clear remediation path.
The customer is a large global technology company with tens of billions in annual revenue and a workforce in the tens of thousands. Behind its market-facing businesses sits an ambitious internal transformation agenda. It includes a multi-wave source-to-pay program that is among the company's highest-priority internal initiatives.
The program involved roughly 200 participants, including multiple global implementation partners. It produced the full weight of a modern transformation: hundreds of requirements, design decisions, test cycles and change requests across dozens of workstreams. Parallel SAP S/4 finance workstreams covered intercompany settlement and banking and treasury.
The company engaged Axiamatic as the program's connected system of intelligence. It continuously reads every artifact, meeting and system of work, and converts that context into verified status, early risk detection and evidence anyone can act on.
The engagement began mid-flight, after design was complete and testing was already underway. This shows that Axiamatic can step into a program at any phase and still change its trajectory.
The program's biggest risk was not effort. It was fidelity. Status lived in manually assembled weekly decks, and work-tracking data was fragmented across tools. Requirements, decisions and change requests moved between the enterprise and its implementation partners with no single owner of the space in between. There was also no independent record of what had actually been agreed.
The Wave One go-live slipped and ultimately ran several months behind plan. Leadership transitions during the program thinned institutional memory exactly when it was needed most. Then an implementation partner submitted a large block of change requests asserting new scope. Verifying that claim by hand would have meant weeks of digging through meeting notes, specifications and email threads.
Axiamatic deployed its agentic control plane across the program's core delivery functions. It integrated with the customer's work-tracking, meeting and data environments. In the engagement, 17 live boards operated across four workstreams. Each was grounded in the program's full context instead of manually curated status.
Mid-engagement, an implementation partner presented a large batch of change requests. The partner asserted that the underlying scope had never been discussed and should be billed as new work. The program team asked Axiamatic to verify the claim.
The platform held the program's full context: every meeting, specification and decision, in sequence. Axiamatic produced a complete audit that traced the provenance of every request in the partner's document. The evidence substantiated only a small fraction of the requests. The rest traced back to scope that had already been discussed and agreed. This conservatively avoided more than $1 million in unwarranted charges and rework time across the customer and its partner. It also reset the commercial conversation on a foundation of shared evidence.
Axiamatic then produced a full Wave One retrospective and an end-to-end Wave Two briefing. It showed what ran beyond schedule and which key design decisions remained open. It mapped every Wave One dependency into Wave Two, and set out how to fix each item before it compounds. The program was running roughly four months behind. The briefing gave leadership a concrete path to pull the schedule back on track, with $1.8M in conservatively estimated program savings identified.
The customer's transformation leadership described the Wave Two briefing as unlike anything they had seen. It was comprehensive enough to reset the program's plan, and it was delivered overnight rather than over a quarter. They noted that the change-request audit paid for the platform on its own.
On the strength of these results, the customer renewed and expanded the partnership for Wave Two, with Axiamatic engaged from the planning phase this time. The two teams are scoping an extension across the company's broader transformation portfolio, where several more major programs are in flight. Each program added compounds the context, dependency visibility and cross-portfolio risk detection available to every other.
Axiamatic is the agentic control plane for enterprise transformation. Its platform continuously monitors complex programs, surfaces risks early, and delivers the context and recommendations every stakeholder needs to act. This lets enterprises run transformations with a speed, visibility and predictability that human teams alone cannot achieve.
Backed by Greylock Partners and Bessemer Venture Partners, Axiamatic is trusted by leading Fortune 500 companies, large enterprises and leading system integrators to ensure the success of transformation programs.
